Quality control in estimating is the review process that catches mistakes before a number goes out the door, not a site inspection, a paperwork process applied to the estimate itself. The most common errors are takeoff mistakes, missed scope items, outdated pricing, and simple transposition errors, and all four get caught the same way: a documented checklist plus an independent second reviewer who didn't build the original number.
Quality control gets talked about constantly in the context of construction itself, inspections, materials testing, punch lists, but the estimate that set the budget for all of that rarely gets the same scrutiny. That's backwards. An error caught in a QC review before a bid goes out costs nothing to fix. The same error discovered mid-construction costs a change order, a delay, and a difficult conversation with the client.
Estimate QC is a review process applied to the estimate document itself before it gets delivered, checking quantities, pricing, scope coverage, and math against the drawings and against internal consistency. It's not about whether the eventual construction meets spec. It's about whether the number that will guide that construction was built correctly in the first place.
A real QC process is documented, not informal. "I looked it over" isn't quality control. A checklist that's actually followed, signed off, and kept on file is.
Most estimating mistakes fall into a small number of repeat categories, and knowing them is most of what makes a QC checklist effective.
A usable checklist is specific enough to actually catch something, not a vague reminder to "double-check the numbers." A version worth adapting:
That last step catches more than people expect. A project that should run around $180 per square foot showing up at $95 or $340 per square foot is usually a sign something upstream is wrong, even before anyone finds the specific error.
A benchmark check doesn't tell you what's wrong. It tells you something is, which is often the hardest part of catching an error.
A mid-size commercial buildout gets estimated at $1.42 million. The original estimator, working fast against a deadline, prices structural, envelope, and interior finishes carefully but rolls HVAC into a rough allowance rather than pulling an actual subcontractor quote, intending to circle back to it before delivery and simply forgetting.
The benchmark check catches it first: the per-square-foot number comes in noticeably below similar recent projects, low enough to trigger a second look rather than getting waved through. The reviewer works backward through the major categories and finds the HVAC allowance is roughly half of what an actual quote for a building that size would run. A quick call to a mechanical subcontractor confirms the gap, the number gets corrected to $1.51 million before it ever reaches the client, and the client never sees the version that was wrong.
That's what a working QC process actually looks like in practice: not a vague final glance, but a specific check that flagged an anomaly and a review step that had the authority and the process to chase it down before delivery.
The person who built an estimate is the worst-positioned person to catch their own mistakes in it, not because of skill but because of familiarity. They already know what they meant to price, so their eyes skip past the gap between intent and what's actually on the page. A second estimator reviewing the same document with no attachment to how it was built catches things the original estimator reads right past.
This is why a real QC process assigns review to someone who didn't build the original number, even informally on smaller firms. Self-review has a role, but it's not a substitute for a second, independent set of eyes.

What software generally can't catch is scope that was never entered in the first place. A missing line item isn't a software error, it's a human one, and no formula validation flags a category that was never opened.
That's the practical argument for combining software checks with a documented human checklist rather than treating either one as sufficient alone. The two catch genuinely different failure modes.
QC doesn't look identical at every stage. A concept-level estimate gets a lighter review, mostly a benchmark sanity check, since the number is expected to be approximate anyway. A bid-ready estimate built off complete construction documents gets the full checklist, because at that stage the number is meant to be tight, and an error there carries real financial consequences once a contract gets signed against it.
Matching the depth of QC to the stage of the estimate keeps the process efficient. Running a full line-by-line review on a rough concept number wastes effort on precision the estimate was never meant to have.
Skipped QC doesn't usually show up immediately, it shows up as a change order three months into construction, or a budget conversation nobody wanted to have. A missed scope item discovered after a contract is signed becomes the contractor's problem to absorb or the owner's problem to fund, and neither outcome is as cheap as catching it on a spreadsheet before anything was signed.
